WalkthroughThe workflow now supports rebasing an existing tracked multi-branch stack. It adds preflight and status scripts, commit snapshots and verification, tip-default or all-branch validation, and remote-aware pushing with lease checks and fork-aware pull request handling. Inline comments:
Review comments at @rebase-stack/README.md:
- Around line 185-187: Update the `gh stack push` documentation in the workflow
to remove the atomic all-or-nothing promise; explain that branches with valid
leases may update even if another branch is rejected, and revise any related
recovery guidance accordingly.
Review comments at @rebase-stack/scripts/preflight.sh:
- Around line 213-215: Update the unresolved push_remote fallback in the
preflight logic: when no push remote is configured or resolved, do not select
base_remote; exit with status 9 and ask the user to specify the push remote.
Preserve any existing paths that resolve a push remote unambiguously.
- Around line 124-125: Update the unmerged_count gate in preflight.sh to require
at least two unmerged branches before marking a stack eligible for /start;
reject the single-unmerged-branch state so the workflow remains scoped to
multi-branch stacks.
Review comments at @rebase-stack/scripts/snapshot.sh:
- Around line 57-60: Update the snapshot data and verification comparison in the
`verify` flow to detect dropped commits even when another commit has the same
subject. Record commit identities and match rewritten commits using patch
equivalence, then report unmatched commits before validation instead of relying
on the subject-based `comm` comparison.
- Line 34: Update the branch-resolution loop that assigns sha from git rev-parse
so an unresolved branch aborts snapshot creation instead of being skipped; do
not write the snapshot unless every expected branch tip and commit list has been
captured.
Review comments at @rebase-stack/scripts/stack-status.sh:
- Around line 37-41: Update the fetch failure handling in the stack-status
script so a failed base-remote or push-remote fetch exits nonzero instead of
continuing with potentially stale status; retain the existing successful-fetch
flow.
Review comments at @rebase-stack/scripts/validate-branches.sh:
- Line 122: Update the worktree and log path generation in the branch-validation
flow to use collision-resistant names rather than `safe_name` alone, so distinct
branches cannot share paths. Before creating a worktree, detect an occupied path
and refuse to proceed; do not force-remove an existing worktree.
Review comments at @rebase-stack/SKILL.md:
- Line 26: Reduce the SKILL.md entry point to fewer than 30 lines by moving
detailed phase instructions into the files referenced by its Quick Start
section; keep the entry point focused on concise navigation.
Review comments at @rebase-stack/skills/continue.md:
- Line 39: Remove the git commit --allow-empty option from the continuation
instructions; the workflow rejects commits made mid-rebase, so do not suggest an
alternative unless it is supported by the gh stack rebase flow.
Review comments at @rebase-stack/skills/preflight.md:
- Line 11: Update the helper-script reference in the preflight instructions to
resolve scripts relative to the installed package rather than HOME, and apply
the same package-relative reference to the script commands in the start, status,
continue, and README instructions so they work with project-local and symlinked
installations.
Review comments at @rebase-stack/skills/push.md:
- Around line 17-20: Update the validation-record flow used by `/push` so it
stores the validation-time SHA of every stack branch, not only the cumulative
tip, and separately records which branches ran the suite. Update the
branch-comparison loop to check each recorded SHA before publication and prevent
publishing any branch whose tip has moved since validation.
Review comments at @rebase-stack/skills/start.md:
- Line 82: Update the `git cherry` check in the conflict guidance to compare
only the current conflicting commit, not commits reachable through
`REBASE_HEAD`. Ensure the result used to classify the conflict and offer `git
rebase --skip` reflects that commit alone; preserve the existing stale-copy,
already-upstream, and genuine-divergence guidance.
Review comments at @rebase-stack/skills/status.md:
- Around line 41-43: Update the “Any layer -N behind its published copy”
guidance to remove gh stack sync as the reconciliation path; direct the user to
inspect and reconcile remote commits without publishing, then repeat the gated
phases before any push.
Review comments at @rebase-stack/skills/validate.md:
- Line 91: Update the validation script references in Steps 3 and 5 of the
validation workflow to resolve relative to the workflow resource instead of
using the fixed ${HOME}/.ai-workflows installation path; preserve
symlink-compatible relative resource references.
- Around line 154-159: Update the `/validate` flow in Step 6 so it removes or
invalidates the existing `.artifacts/rebase-stack/validated` record before
starting the suite, then writes a fresh record only after successful validation.
Ensure a failed attempt cannot leave a prior record that `/push` may accept.

6. **Phase overrides**: Projects can override individual phases by placing a replacement skill file at `.workflows/{workflow}/skills/{phase}.md` in their repo root. rebase-stack/README.md (1)
187-191: Document atomic push behavior as conditional only.Lines 187-191 state that atomic behavior holds only if the remote supports it. Other places still describe the push as "atomic" without that caveat (README line 5 intro,
AGENTS.mdandREADME.mddescriptions). Keep the wording consistent across files. This is a duplicate of the earlier atomicity concern.rebase-stack/guidelines.md (2)
12-12: Align the untracked-stack remedy with the "never initialize" rule. The row says to run
gh stack init"to adopt a chain first". This matchespreflight.sh. The wording is consistent, so no change is needed.
44-44: 📐 Maintainability & Code QualityThe finding is refuted. From
rebase-stack/guidelines.md,../_shared/content-rules.mdresolves to_shared/content-rules.md, which exists.rebase-stack/skills/controller.md (1)
12-12: Reference sibling skill files without a path prefix.
preflight.mdis correctly referenced as a sibling. The reference to../guidelines.mdis correct for the parent directory. Both comply.rebase-stack/skills/preflight.md (2)
1-4: Add aversionfield or confirm that support files need none. The file has YAML frontmatter with
nameanddescription. Thenameispreflight. Other phase skills use their phase names. This is acceptable for a support file.
25-25: Fix the expected listing in the verification step. The comment lists four scripts. The comment is accurate. No change needed.
rebase-stack/scripts/preflight.sh (1)
249-253: Fork detection failure yields null topology. If
gh repo viewfails,repo_jsonfalls back to{}. The context then hasisFork: null, parentRepo: null, andforkOwner: null.skills/push.mdStep 4 branches onisForkbeingtrueorfalse, so a null value leaves the agent without a defined path. The comment calls this "Non-fatal", but the consumer needs these fields. Fail with an actionable error, or have/pushstop whenisForkis null.rebase-stack/commands/validate.md (2)
9-16: Command carries option semantics, not only dispatch. The command describes both modes in prose. The path instructions say commands must be thin wrappers. The text states flags and routes to the controller. It does not contain step logic. No change needed.
3-3: 📐 Maintainability & Code Quality
rebase-stack/commands/validate.mdalready declaresname: rebase-stack:validate. The claim that the required name is missing from the file is refuted.rebase-stack/skills/push.md (3)
113-120: Manual PRs target the base branch for every layer.
--base {base}makes upper PRs include lower-layer changes. Use{base}for the bottom PR and the previous stack branch for each upper PR.
145-145: Safety-net removal happens after a push that may have partially failed.Step 5 runs only after Step 3 exit 0 and Step 4. The
rmis reached on the success path. No change needed.
68-70: 🎯 Functional CorrectnessThe exact exit code for a lease rejection cannot be decided from the repository.
guidelines.mddefines the lease-rejection action but assigns no numeric code, while the upstream documentation does not guarantee a dedicated lease-rejection code. Thepush.mdmapping may be incorrect, but the available evidence does not establish the correct replacement.</verification_evidence_incomplete>
rebase-stack/scripts/stack-status.sh (2)
41-41: Fetch of the trunk alone does not refresh published branches when remotes match. When
base_remoteequalspush_remote, onlytrunkis fetched.VS-PUBLISHEDthen compares against stalerefs/remotes/<remote>/<branch>refs.
126-126:git cherryreads-lines from the wrong stream whengrepfinds none.
grep -cprints0and exits 1 with no matches. The|| trueappends nothing, anddupesstays0. This is correct. No change needed.rebase-stack/skills/continue.md (2)
33-39: Verify equivalence beforegit rebase --skip.When nothing is staged, the skill assumes the change already exists in the base. A user could have discarded the commit's changes by mistake. Apply the
git cherrycheck fromstart.mdbefore skipping.
41-43: Contradictory guidance on empty commits. The text says an empty commit "records nothing anyway". This is accurate. The earlier concern about
git commit --allow-emptydoes not apply, because the text now prohibits commits.rebase-stack/skills/start.md (2)
24-33: Handle status exits other than 0 and 1.
stack-status.shexits 2 for bad input and 3 for a failed fetch. The text covers only exit 0, then says "Otherwise show the table and continue". An exit 2 or 3 would proceed to snapshot and rebase on stale refs. Stop on any exit other than 0 or 1.
128-130: Subject-only grep can misclassify a lost commit. An unrelated base commit with the same subject satisfies this check. Compare patch identity with
git cherryinstead.rebase-stack/scripts/validate-branches.sh (2)
103-106: Static analysis flag onbash -c "$1"is by design. The lint and test commands are opaque strings from project docs, and the comment explains the child-shell choice. The input comes from the user's own repo documentation. The agent must show the commands and the user must see them before running (
validate.mdStep 4). No change needed.
121-121: Log file is appended before it is truncated. In checkout mode,
2>>"$log"appends checkout errors. Line 156 later truncates the same log with>. On a checkout error the script breaks before truncation, so the error stays. On success, the log is overwritten, and the checkout stderr is lost. This is harmless.rebase-stack/skills/validate.md (2)
44-55: Handle status exits 2 and 3.The stop conditions cover stale layers and
-Ndivergence only. An exit 2 or 3 gives no valid report. Stop on any exit other than 0 or 1.
205-205: Returning to the start branch can fail after checkout-mode validation. The script restores the branch itself in checkout mode. In worktree mode, the main tree never moved. The extra
git checkoutis redundant but safe.AGENTS.md (1)

16-21: 🎯 Functional CorrectnessThe code does not expose
/status: the skill lists four commands, and the controller dispatches four phases. The README documentsgh stack view --jsonfor viewing a stack and saysscripts/stack-status.shruns during/startand/validate. Whether the missing route is a defect depends on the PR objective. The review comment asserts that objective, but the associated PR description was not available to inspect, so I cannot determine whether/statuswas required.

146-146: Target each upper PR at its predecessor branch.
--base {base}still targets every manual PR at the trunk. The dependency line does not change the PR base, so an upper PR includes lower-layer changes. This is the same unresolved finding from the previous review.rebase-stack/SKILL.md (2)
3-3: 📐 Maintainability & Code QualityThe version history shows one change from
0.2.0at the merge base to1.0.0in the PR. The supplied guidance permits a bump that escalates the semver level, so this check does not support a review comment.
20-20: 🗄️ Data Integrity & IntegrationThe cumulative-tip requirement is not established.
The default target is explicitly the trunk-adjacent branch;
/validate --alltests every branch. The inspected validation policy treats leaving upper layers untested by default as intentional. The claim that the PR objective requires the cumulative tip is not independently supported, so the proposed change instruction does not follow.

The workflow activated far too broadly and did too much work once it did. It would install gh-stack, adopt an arbitrary chain of branches into a new stack, assume `origin`, and then lint and test every layer in its own worktree. That made it fire on "rebase my branch onto main" and made a successful run slower than the rebase it was wrapping. Rewrite it around a single hard gate and a much narrower contract: - gh-stack is a hard requirement. scripts/preflight.sh refuses when it is missing and prints the install command; nothing installs it, emulates it with `git rebase --onto`, or degrades to a single-branch rebase. Detection reads the output rather than the exit code, because gh prints an advisory and exits 0 for every `gh stack` call when the extension is absent. - Refuse unless `gh stack view --json` exits 0 and reports at least two unmerged branches. The workflow no longer runs `gh stack init` on the user's behalf, so it cannot turn a lone branch into a stack. - Resolve the base remote and the push remote separately, from tracking refs and `remote.pushDefault` rather than a hardcoded `origin`, and pass `--remote` explicitly everywhere. An unresolvable push remote is an error: defaulting to the base remote would force-push a fork over its upstream. - Rebase the whole stack but validate only the trunk-adjacent branch by default: the layer closest to the base, the one that merges first. `/validate --all` opts back into validating every branch bottom-to-top, stopping at the first failing layer, and is the way to exercise the layers above the bottom, including the stack's final state. The validation record pins every branch SHA, so an intermediate layer that moves after validation cannot be published untested. - Replace prose with four scripts and exact commands: preflight.sh for the gates and remote resolution, stack-status.sh for health, validate-branches.sh for both validation modes, and snapshot.sh for a pre-rebase safety net that matches commits by patch-id so a dropped commit is caught even when another commit shares its subject. /start and /validate both print a health report before acting: base drift, stale layers, divergence from published copies, empty layers, and commits already upstream. Also adds per-file conflict classification and an exit-code-to-action table. Scripts resolve from the installed package rather than a fixed $HOME path, run project commands in a child shell instead of eval, refuse to overwrite an occupied worktree path, and fail rather than report from unfetched refs. MAJOR bump: /start no longer initializes stacks and /validate no longer checks every branch by default. There is no /status command; its report is printed by /start and /validate, which are the phases that act on it. Summary
Rewrites the
rebase-stackskill to be safer, faster, and more useful for real stacked-branch workflows.Changes
1. Hard-require
gh stack— no fallbacksscripts/preflight.shGate 1 exits immediately (exit 8) ifgh stackis not installed. Removed all auto-install fallback logic andgit rebase --ontoemulation. The install command is printed but never executed.2. Exact commands and scripts
Three new executable scripts replace prose instructions:
scripts/preflight.sh— validatesgh stack, detects the stack, resolves remotes, identifies the validation branchscripts/validate-branches.sh— runs lint + tests in isolated worktrees (tip-only or--allmode)scripts/snapshot.sh— captures pre-rebase branch tips for rollback3. Dynamic remote detection — no hardcoded
originPreflight resolves
{base-remote}and{push-remote}dynamically from the actual remote tracking the base branch. Allgh stackcalls pass--remoteexplicitly. Works correctly with forks whereoriginis the fork andupstreamis the target.4. Stack-only activation gate
Every phase runs
gh stack view --jsonfirst. If exit code is 2 (not a stack), the skill refuses to run and directs the user togit rebaseinstead. This prevents the skill from hijacking single-branch rebase requests.5. Validate only the trunk-adjacent branch (default),
--allopt-inDefault
/validateruns lint and tests only on the trunk-adjacent branch (the first branch in the stack, closest to the base)./validate --allvalidates every branch bottom-to-top, stopping at the first failure — for when each layer must stand on its own.AI-generated. Review for accuracy.
